When a B2B performance agency bets on cold email
Directive Consulting hired Sales Automation Systems to make cold email a real pipeline channel for B2B SaaS. Over eleven months of campaigns we booked 700+ intro meetings with SaaS decision-makers. Six months of tracked revenue closed $999,750 in ARR, and cold email grew to 7.87% of their total company pipeline.

02Who Directive Is & Why This Case Matters
Who Directive Is & Why This Case Matters
Directive Consulting is a B2B search and performance marketing agency for SaaS. They already run SEO, paid search, and paid social for SaaS revenue teams, who are about the toughest buyers in B2B.
So this wasn't a company guessing whether marketing works. It was a channel test inside a team that measures everything it runs.
When a company that grades channels for a living pays for cold email and keeps it live for almost a year, that tells you more than a testimonial does. They saw it work well enough to:
- Take the same cold email setup to their sister agency, Abe, as a separate engagement.
- Run nineteen separate campaigns over eleven months to keep testing SaaS segments, offers, and messaging.
03Launch
Launch: Live in 7 Days, Proof in 30
Day one of onboarding covered strategy, offer ideas, copy drafts, and a first-pass TAM.
Campaigns were live one week later. Directive's CEO pushed hard on copy quality and data enrichment before launch, so we slowed down where we needed to and met their bar, then moved fast once the system cleared it.
Month one results:
- 54 positive replies
- 28 booked intro calls (a ~52% positive-reply-to-call conversion)
- 3 deals already in proposal
The first deal closed about six weeks after launch.
04Scale
Scale: From "Nice Channel" to Full Calendars
Within weeks the internal conversation went from "will this work?" to "do not slow this down."
Early on, Devin wrote:
"SAS Team - DO NOT stop what you're doing! As of this note, we have 16 active leads. 7 have calls scheduled, 6 we're waiting on a response to schedule and 1 has gone to SOW."Devin Range, Head of Sales, Directive Consulting
At peak:
- 71 positive replies in four days, roughly what they used to see in a month.
- Devin sent Directive's CFO a screenshot of the intro-call calendar; her reaction, as he told it on a recorded call: "Jesus Christ."
- The sales team's ceiling was 16 intro calls a day. The peak Wednesday hit 14, and that week ran 32 intro calls.
At its high-water mark:
That volume wasn't noise either. Devin put it this way later:
"we had like 71 positives in four days, which is what we used to do in a month."Lightly edited from a recorded call. Devin Range, Head of Sales, Directive Consulting
05Revenue Impact
Revenue Impact: The Bottom Line
Directive kept the channel running, and the numbers kept building.
Closed ARR, sourced by cold email and checked against Directive's own contract records, over roughly six months of tracked revenue.
Though we'd rather you judge us on the closed number above.
All those qualified at-bats changed what they sold, too:
"our acv, when we started this thing, we were selling everybody a 60k startup package and now we're selling six figure deals... there is no math on the planet that... you would not do that."Devin Range, Head of Sales, Directive Consulting
And at the pipeline level:
"it has, since we started, has taken us from, you know, 22 viable leads a month to a hundred in the combination of marketing and this."Devin Range, Head of Sales, Directive Consulting
Those ~100 viable leads a month came from marketing and SAS together. Cold email carried real weight next to the engine they already had.
06How Cold Email Fit Their Channel Mix
How Cold Email Fit Their Channel Mix
Cold email grew to 7.87% of Directive's total company pipeline. For an agency already strong in inbound and paid, that's a real acquisition channel, not a rounding error.
Internally, sales leadership summed it up this way:
"this is an important channel and it's a channel that we feel... will absolutely help our company not be so reliant on pay to play."Directive's sales leadership
07What Directive Says
What Directive Says
What Directive's Head of Sales tells other teams about SAS
"In my years in the industry I can count on one hand the partners who truly move the needle. Sales Automation Systems is now one of them.
In our very first month together we logged 54 positive replies and turned 28 of them into booked intro calls, right in that 45–50% conversion sweet spot, and already have three deals in proposal.
Their data-driven approach got us aligned fast, and now we're ready to go full throttle.
I believe these guys have the mechanics to make it happen. If you have the chance to work with them, take it. You won't regret it."

"Meant to send a note earlier...the last 12 hours have been the best performance to date...and it's not close ... If you continue to send us leads like we've gotten in the past 12 hours...we'd work with you FOREVER."Directive's sales team
08Is This Right For You?
Is This Right For You?
Directive is what most of our prospects want to become: a dialed-in B2B revenue team that actually tracks where pipeline comes from. They didn't need "more marketing." They needed a way to reach their SaaS TAM at scale without turning inboxes into spam.
If you're a B2B SaaS, services, or AI company with:
- A clear ICP
- A sales team that can handle more qualified intro calls
- And a high bar for channel performance
…then this is the kind of result you can hold us to.
We'll run the numbers together. If it doesn't pencil out, we'll tell you.
